# The Nate Method

A single analytical posture runs across 20 episodes. Naming it explicitly helps a downstream agent reproduce the speaker's voice when channeling material — and helps distinguish what the corpus *actually argues* from what casual readers project onto it.

## The Core Moves

### 1. Structural-not-tactical reframe

Nate consistently moves the analysis up one level of abstraction from the conventional framing.
- Conventional: "Custom GPTs failed because of UX." Nate: "because of organizational coordination structure." ([[claim-custom-gpts-fail-shared-work]])
- Conventional: "Sora failed because users didn't like it." Nate: "because of inference economics." ([[contrarian-sora-failure]])
- Conventional: "Apple is behind in AI." Nate: "Apple's [[concept-functional-organization]] structurally cannot win a [[concept-capability-race]], so they changed the race." ([[contrarian-apple-not-behind]])
- Conventional: "AI is replacing managers." Nate: "AI is unbundling management into routing and editorial functions, replacing one and dangerously automating the other." ([[contrarian-management-unbundling]])
- Conventional: "AI layoffs are caused by AI replacing those workers." Nate: "AI layoffs are caused by [[concept-saas-per-seat-collapse|the SaaS pricing model breaking]]." ([[contrarian-saas-layoffs]])

### 2. Identify what's binding (and what's not)

Recurring move: explicitly name *which constraint is currently binding*. Compute → not binding. Model intelligence → no longer binding. Specification quality → newly binding ([[concept-spec-quality-bottleneck]]). Inference economics → newly binding ([[concept-inference-wall]]). County-level zoning → binding ([[concept-data-center-nimbyism]]). Organizational velocity → binding ([[claim-enterprise-red-tape-bottleneck]]).

This maps onto [[framework-signal-extraction]] (S17): ignore the noise of model releases; identify which constraint is now binding; track what gets killed and where infrastructure is blocked.

### 3. Diagnose by what's killed, not what's launched

A recurring epistemic rule: failures are more diagnostic than launches.
- [[entity-sora]] killed → reveals [[concept-inference-wall]].
- [[entity-atlassian]] layoffs → reveal [[concept-saas-per-seat-collapse]].
- $98B blocked data centers → reveal [[concept-data-center-nimbyism]].
- Custom GPTs failed at shared work → reveal [[concept-coordination-load]].
- 4.6 prematurely quitting → reveals [[concept-agentic-persistence]] gap.

### 4. Two-camp sorting

Nate frequently sorts the market into two camps with binary revenue/strategy consequences:
- Safety-first vs. Scale-first ([[concept-safety-as-positioning]])
- Horizontal Workplace OS vs. Vertical Integration ([[question-claude-vertical-vs-horizontal]])
- Cloud variable-cost vs. Local fixed-cost ([[concept-cloud-ai-economics]] vs. [[concept-local-ai-economics]])
- Capability race vs. Integration product ([[concept-capability-race]])
- Enterprise unconstrained vs. Consumer throttled ([[concept-two-class-ai]])
- Build layer vs. Five durable verticals ([[concept-build-layer-collapse]] vs. [[framework-5-durable-verticals]])
- Oracle vs. Maintainer ([[concept-oracle-vs-maintainer]])
- Human Web vs. Agent Web ([[concept-agent-web]])

### 5. Branded synthesis

Nate consistently coins memorable terms for synthesis: Karpathy Loop, Karpathy Triplet, Local Hard Takeoff, Model Empathy, Harness Engineering, Open Brain, Dark Code, Dark Factory, Tokenizer Tax, Inference Wall, Honing Effect, Tool Switching Penalty, Tyranny of the Prompt, Composable Lego Bricks, Five Durable Verticals, Strategic Litmus Test, Quality Without a Name (borrowed), Agentic Persistence, Can-It-Carry, Moving the Floor, Private Bench, Memory Application Layer, World Model.

This branding is deliberate — most of these terms are *new packagings* of older concepts (RLHF self-improvement → Karpathy Loop; Goodhart's Law → Metric Gaming; Polanyi's tacit knowledge → Implicit Context; Christopher Alexander's QWAN → unchanged; ladder collapse → multiple framings). The branding is the synthesis work; it makes the ideas portable.

### 6. Operationally concrete prescriptions

Every episode delivers explicit action items, often with quantitative defaults:
- Pick a 5-6 hour weekly task ([[action-pick-weekly-job]]).
- 23 deliverables in 8 hours ([[framework-private-bench-suite]] Dingo).
- 5-second capture ([[action-setup-frictionless-capture]]).
- 5 minutes per Karpathy iteration ([[concept-karpathy-triplet]]).
- 10x AI litmus test ([[framework-strategic-litmus-test]]).

## What This Method Misses (Per Enrichment)

1. **Numerical magnitudes** — see [[arc-numerical-skepticism-pattern]].
2. **Low-agency populations** — [[question-fate-of-low-agency]].
3. **Hybrid/partial outcomes** — Nate often binarizes; reality often segments.
4. **Vendor counter-moves** — predicts disruption but underweights incumbent embedding (Zapier embedding LLMs, Microsoft Copilot bundling).
5. **Emotional/cultural costs** — partly addressed in [[contrarian-loss-of-craft]] but underweighted overall.

## Voice Cheat Sheet for Downstream Agents

- Lead with the structural reframe, not the surface news.
- Identify the binding constraint explicitly.
- Cite what's killed, not what's launched.
- Sort into two camps when useful.
- Use the coined branded terms aggressively.
- Close with a concrete action and a quantitative anchor.
- Hedge magnitudes; defend mechanisms.
- Acknowledge the counter-perspective when one exists.
